Yoro has been live on your Mac Mini since March. You've used it for daily briefings, email, calendar, event production, document generation, and research. It works.
We migrated Yoro to a new API provider this week. Same Claude models (Sonnet + Opus), significantly lower cost. You've been running on it since March 25 — the OPEN festival work ran on the new setup. API is now included in the monthly fee. No more cost surprises.
Your API costs during the pilot were US$113.23 (March 18–26) — we covered that while building out the infrastructure. Going forward, the platform fee includes all API costs. For reference, at the old direct API rates Yoro was running at ~US$425/month. The new setup brings that to a fixed monthly fee with no usage surprises.
You wrote the spec. You also wrote our business model doc — the GP calculations, the retention flywheel, the tier structure. That document shaped how we price everything now. This proposal matches your brief item by item, split into two phases.
High-value tools first. These cover your biggest daily pain points and are the most productisable for future clients.
Already ~80% deployed. Needs testing and tuning with your workflows.
The real engineering work. AppSheet API is the heavy lift.
Pipeline tracking and outreach — always human-in-the-loop for sends.
More complex workflows with more dependencies. We build these once Phase 1 is running and validated.
Most complex workflow. Multiple stages, editorial gate, multi-platform.
All six tools + infrastructure + training as a single BUD application. Government co-funds 50%. You pay HK$49,000 out of pocket — less than the à la carte full package — and get everything built, with staff training included. We handle the BUD application.

Beyond the six core tools — innovations that could give Nakama a genuine edge.
Brief in → Nakama-branded pitch deck out.
The six tools you've scoped aren't unique to Nakama. They're the same pain points every HK marketing agency has — expense chaos, content pipeline, client management, new business.
What you've specced is an Agency Package. We build it for Nakama, prove it works, then sell the same stack to every creative SME in the city. You become the reference client that unlocks that.
Your strategy paper made clear you've thought further ahead about our business than we had at the time we received it. If you want a role in that — advisory, BD, or otherwise — the door's open.
No pressure on any of that. The build and subscription stands on its own terms.
Tool 3 (Task Management) is already deployed — we just need 20 minutes on Telegram to walk you through it live. Send a voice note, see what Yoro does with it.
If it lands, we scope Phase 1 formally and start on Expense & CRM.
